The toll booth: LLM ads live in ChatGPT since February 2026 and at $1 billion a year by August, royalty grab live for enterprises since August 2026, OpenAI targets $100 billion in ads by 2030.

I called it on 30 Jan 2026: LLM ads first, the royalty grab next. Both landed within 7 months. ChatGPT is now the toll booth between 1 billion people and the internet, and OpenAI collects at the gate.
The LLM ads: Altman swore ChatGPT would never run them. They went live in February 2026 for free users, priced above NFL video, $1 billion a year by August. Ads inside the answer, triggered by what you just typed. SEO got you found on Google. GEO gets you cited by ChatGPT. Now OpenAI sells the slot next to the answer: GEO ads, pay-to-play discovery.
The royalty grab: build a drug, a startup, or a deal on OpenAI's tools and OpenAI wants a cut of the outcome. Enterprises pay per result since August 2026. Apple takes 30%, YouTube 45%, OpenAI reaches for a share of what you build. No capital, no risk, no consent.
The economics: OpenAI earns $25 per ChatGPT user a year and burns 65 cents of every dollar. 950 million users pay nothing. Altman's $280 billion needs $102 per user from 2.75 billion people. My call: $75 per user on 2 billion users, $150 billion, LLM ads and royalties over half of it, break-even 2031. Google, Meta, and Anthropic cap the price, and the public turned: Altman himself, "people hate data centers."
The wildcard is Elon Musk. He co-founded OpenAI as a charity in 2015 and says Altman turned it into an $852 billion company for personal gain. He wants up to $150 billion back in the nonprofit and Altman out. A jury threw the case out on 18 May 2026 for being filed too late, never on the facts.
